System Analysis
- List all Websites on the current Cloudlinux6 servers
- Capture all information regarding the owners and users of all websites currently sitting on Cloudlinux6 servers
- Capture any issues with any of the current 400+ websites
Build New Servers
- Build and configure new Cloudlinux7 servers
- Update Technical documentation(TADs)
Migrate and test Websites
- Agree a schedule with business areas to migrate all websites from current Cloudlinux6 servers to new Cloudlinux7 server builds
- User Testing of all websites and accept that all websites are working as expected
- Resolve any issues that resulted from the migration, working with user groups and owners in the business area affected.
New Support Model put in place
- Currently Service Management provide support for the Cloudlinux6 servers. This project will put a more robust support model in place, to support the Cloudlinux7 servers. Technical Management will work alongside Service management on the project, and post project, an OLA will be agreed between Service Management and Technical Management. This will mean a larger pool of people providing support for the new servers.
Decommission Servers
- Decommission the Cloudlinux6 servers when all websites fully migrated and tested on the new Cloudlinux7 servers.
Closure
- Closure Report
- Submit for approval
- Close Project
Resources, Skills and Costs
Staff from Service Management and Technology Management will be the main resources involved in this Project. Applications Management will also be involved, as required, in the project. One of the deliverables of the Project is to implement a new more robust support model post project. Service Management provide current support for the servers. It has been agreed Technical Management will work alongside Service Management for all stages of the project and will then be part of the new Support model. An OLA will be agreed between Service Management and Technical Management.
Agreed budget for Project is 50 days.
Project Governance
The Project Sponsor is Alex Carter, the Programme Manager is David Watters, the Business Lead is Alain Forrester and Senior User is Euan Cameron. The main project team will be made up of colleagues from Development Technology, Technology Management and Applications Management. One of the outcomes we hope to achieve in this project is to create a more robust support model, post project. This will eliminate individuals from supporting the servers. Technology management will work with Service Management throughout the project and will then be part of the new support model.The team will meet regularly to review progress on the project and to ensure we are on target to achieve and deliver within the timescales and budget agreed.
